Badges, hours, and reviews are easy to misread. Here is how we use Upwork as a delivery channel, and what you should look for before you hire any AI team.

Badges and hours are useful filters. They are not a substitute for reading how a team scopes work, communicates asynchronously, and hands over source when the contract ends. This article explains what Top Rated actually measures, what we optimise for on every contract, and how to compare agencies fairly.

Whether you hire us or another studio, these criteria reduce the risk of demo-ware that never reaches production, the pattern we see most often when clients choose on price alone.

The badge is a filter, not the whole story

Top Rated and Top Rated Plus reflect sustained job success, earnings, and client feedback on Upwork over time. They signal that a freelancer or agency has repeatedly delivered work that clients closed successfully, not that every project type is identical.

Read reviews for your category. AI RAG, agentic workflows, KiCad PCB, and EU GDPR deployments have different failure modes than generic web dev. Look for mentions of scope discipline, documentation, and whether the team stayed responsive across timezones.

Check review dates and project descriptions. A 4.9 average built on twenty small tasks differs from one built on multi-month AI pilots with staging URLs and handover notes.

What we optimise for on every contract

Written updates at least weekly, async-friendly for US and EU clients. We include done, next, blocked, and links to PRs or staging so you never need a call to know status.

Milestones tied to demoable software or hardware outputs: eval report, Gordon feature slice on eu-central staging, TerraSenti bring-up guide, not labels like “Sprint 2.”

Source handover on delivery: Git repos, KiCad projects, Gerbers, infra runbooks. No hostages. That is non-negotiable on every PAI engagement, Upwork or direct.

One senior engineer accountable per engagement; no surprise junior swaps mid-build. Rekha and I stay on the commercial thread so engineers can focus on shipping.

Fixed-price, hourly, and retainer: when each fits

Fixed-price works when the vertical slice is frozen and acceptance criteria are testable. Example: “RAG over 500 policy PDFs with citations, deployed to our VPC, with a 50-question eval set at 85% accuracy.” We can milestone that.

Hourly fits discovery, evolving R&D, or when you need flexible capacity while product direction changes weekly. We still document scope changes in writing so Job Success scores reflect reality, not scope creep disguised as “agile.”

Retainer suits ongoing capacity: fractional architecture, PlaywithDB enhancements, or hardware revision cycles with a shared Slack channel and quarterly planning.

Red flags that Top Rated cannot fix

Compare estimates only when briefs, data access, and compliance requirements are aligned.

Estimates that are 5× apart usually mean different assumptions about data, compliance, and what “production” includes. Ask each bidder what is out of scope for v1.

Teams that will not commit to repo access, eval metrics, or region-specific hosting for EU work should be questioned early, especially for AI where subprocessors touch prompts and logs.

Avoid contracts with no written acceptance criteria. Upwork dispute resolution is painful; clarity up front is cheaper than mediation later.
